Your Company Uses AI. That Doesn't Make It AI-Native. Here's the Difference
A guide to understanding the critical difference between using AI and being AI-native
1What is AI-Native?
An AI-native organization operates on the assumption that intelligence is cheap and abundant. In these companies, work design, staffing, review and measurement would make no sense without AI models. Traditional companies adopt AI but can largely continue operations if the models were removed.
2Adopting AI vs Being AI-Native
AI-adopting companies ask 'Where can we use AI?' while AI-native companies ask 'What would this process look like if drafting, summarizing, research and first-pass analysis were essentially free?' The first question often leads to chatbots bolted onto old processes, the second creates more efficient workflows with fewer handoffs.
3Redesigning Processes
To make a process AI-native, map it step by step. Label each step as either 'judgment' or 'production.' When production steps (drafting, formatting, data gathering) become nearly free, redesign the process with this assumption. The result is often uncomfortable - a sign you're on the right track.
4The Importance of Context
AI models are only as useful as the context you provide. In most companies, critical knowledge lives in individuals' heads, private emails or hard-to-find folders. AI-native companies treat this material as infrastructure and invest in making it structured, current and retrievable.
5New Approach to Human Capital
In AI-native transformation, leaders often focus first on headcount. But what's needed is redefining roles. For example, an analyst should focus on framing questions, interrogating outputs and defending conclusions rather than producing reports. Hiring criteria should shift toward judgment, taste and problem specification.
6Value Concentration
When production becomes cheap, value concentrates at work's two ends: At the start, clear definition of the problem, constraints and what a good answer looks like; at the end, review of outputs and assumption of responsibility. AI-native companies create competitive advantage by focusing on these two points.
7Infrastructure Investment
The least glamorous part of becoming AI-native is infrastructure investment. Institutional knowledge - past proposals, pricing logic, product decisions - must be made structured and accessible. This 'plumbing work' may seem tedious but each improvement raises the ceiling for all future use cases.
8The Key to Transformation
AI-native transformation requires more than buying technology - it changes fundamental operating assumptions. Most companies aren't ready for this radical change, but for those who are, it offers significant competitive advantage. This transformation demands leadership commitment and disciplined execution.
